Course Overview

The Subcontract Management Training Course equips main contractors' project managers, commercial managers, subcontract managers, quantity surveyors, and client representatives with the knowledge and practical tools needed to select, contract, coordinate, and manage subcontractors effectively throughout the project lifecycle. On construction, infrastructure, energy, oil and gas, industrial, and facilities projects, a large proportion of work, often the majority of project value, is delivered by subcontractors and specialist suppliers. The main contractor's ability to manage these subcontractors directly determines whether the project meets its programme, cost, quality, safety, and contractual obligations to the client, while clients and their representatives increasingly need visibility and assurance over subcontracted work. Many project problems originate in poor subcontract management. Subcontractors may be selected mainly on price without adequate assessment of capacity, financial strength, and safety performance, and subcontract scopes may contain gaps and overlaps with other packages. Subcontract terms may not align with main contract obligations, leaving the main contractor exposed to risks it cannot pass down, while other terms may be unduly onerous and drive up prices or disputes. During delivery, programmes may not be integrated, interfaces may be poorly coordinated, safety and quality requirements may be inconsistently enforced, and payments, variations, back charges, and claims may be handled late or inconsistently. Subcontractor distress or insolvency can disrupt entire projects, and final accounts may remain unresolved long after completion. This course provides a structured and practical approach to subcontract management, informed by widely used international and national standard forms of main contract and subcontract and recognized commercial and project management practices. Participants learn the role of subcontracting in project delivery, types of subcontract arrangements, and how to develop subcontracting strategies and work packages. The program covers subcontractor prequalification and selection, tender preparation, bid analysis and levelling, and the back-to-back principle for aligning subcontract obligations with the main contract. Participants then examine key subcontract provisions, including scope, programme, payment terms, retention, variations, extensions of time, delay damages, defects, insurance, indemnities, suspension, termination, and dispute resolution, and how to use and adapt standard subcontract forms. The course also addresses subcontractor mobilization and onboarding, programme integration and interface coordination, health, safety, and environmental management of subcontractors, quality management and inspection and test plans, document control and communication, progress monitoring and performance management, payment valuation, variations and pass-through claims, back charges, subcontractor financial risk and insolvency, dispute avoidance, local content and supply chain development, and subcontract closeout and final accounts. The course is delivered through an interactive, application-focused approach with case studies, subcontract scope and interface exercises, bid levelling workshops, contract clause reviews, payment and variation calculations, and dispute scenarios. Participants leave with a subcontracting strategy and packaging template, a subcontractor prequalification questionnaire and scoring model, a bid levelling template, a back-to-back compliance checklist, a subcontract key terms review checklist, a subcontractor onboarding checklist, a subcontractor performance scorecard, a subcontract payment and variation register, and a subcontract closeout and final account checklist.

Learning Objectives

  • Analyze the role of subcontracting in project delivery and the risks and benefits of different subcontract arrangements on Day 1.
  • Develop subcontracting strategies and work packages that minimize scope gaps, overlaps, and interfaces.
  • Apply structured prequalification and selection criteria covering technical capability, capacity, financial strength, safety, and quality performance.
  • Prepare subcontract tender packages and apply bid analysis and levelling to compare offers on a like-for-like basis.
  • Apply the back-to-back principle to align subcontract obligations, time limits, and risk allocation with the main contract.
  • Evaluate key subcontract provisions, including scope, programme, payment, retention, variations, extensions of time, delay damages, defects, insurance, indemnities, suspension, termination, and dispute resolution.
  • Use and adapt standard forms of subcontract appropriately.
  • Manage subcontractor mobilization, onboarding, programme integration, and interface coordination.
  • Enforce health, safety, environmental, and quality requirements, including inspection and test plans, across subcontractors.
  • Monitor subcontractor progress and performance and apply constructive performance management.
  • Manage subcontract payments, variations, pass-through claims, and back charges fairly and in accordance with contract terms, and manage subcontractor financial risk and insolvency.
  • Avoid and resolve subcontract disputes and complete subcontract closeout and final accounts efficiently by the end of Day 5.

Who Should Attend

This course is designed for main contractors' project managers, construction managers, subcontract managers, commercial managers, quantity surveyors, and procurement professionals responsible for managing subcontractors. It is also highly relevant for site engineers, planning engineers, HSE and quality professionals who oversee subcontracted work, and client representatives, project management consultants, and engineers who need visibility and assurance over subcontracting arrangements. It is particularly valuable for professionals in construction, engineering, and EPC contractors delivering building, infrastructure, energy, oil and gas, and industrial projects; in facilities management and maintenance service providers; in specialist subcontractors seeking to understand main contractor expectations; and in ministries, government entities, public authorities, developers, and utilities overseeing major contracts. Legal and contracts professionals supporting subcontract drafting and disputes will also benefit from the course.

Learning Outcomes

  • By the end of the course, participants will be able to:
  • Explain how subcontracting affects project cost, time, quality, and risk.
  • Package subcontract works to avoid gaps, overlaps, and excessive interfaces.
  • Select subcontractors based on capability, capacity, and reliability rather than price alone.
  • Compare subcontract bids accurately using bid levelling.
  • Align subcontract terms with main contract obligations.
  • Review subcontract clauses and identify key risks.
  • Mobilize and integrate subcontractors into the project programme.
  • Ensure subcontractors comply with safety, environmental, and quality requirements.
  • Manage subcontractor performance through clear measures and regular reviews.
  • Value subcontract payments, variations, and claims correctly.
  • Identify early signs of subcontractor distress and respond appropriately.
  • Close out subcontracts and agree final accounts without unnecessary disputes.
