Course Overview

This course develops the practical skills required to apply the Plan–Do–Check–Act (PDCA) cycle to structured improvement projects. Participants learn how to identify performance gaps, define improvement objectives, analyze process problems, test solutions, evaluate results, and standardize successful changes to achieve sustainable operational improvements. The programme focuses on translating improvement opportunities into manageable projects with clear scopes, measurable targets, assigned responsibilities, and defined timelines. It covers problem-solving techniques, root cause analysis, performance measurement, pilot testing, corrective actions, and the use of evidence to support decisions throughout the improvement cycle. Through practical workshops and project-based exercises, participants develop the ability to manage improvement initiatives systematically, assess whether interventions deliver the intended results, and determine when processes require further adjustment. Emphasis is placed on measurable outcomes, cross-functional collaboration, risk awareness, and embedding successful improvements into everyday operations.

Learning Objectives

  • Explain the principles and stages of the PDCA cycle and their role in continuous improvement.
  • Identify process inefficiencies, performance gaps, and opportunities for improvement.
  • Define project problems, objectives, scope, deliverables, and success criteria.
  • Apply root cause analysis and structured problem-solving tools to operational challenges.
  • Develop improvement plans with clear responsibilities, resources, milestones, and timelines.
  • Design and conduct pilot tests to evaluate proposed process changes.
  • Establish measurable performance indicators and methods for verifying results.
  • Analyze performance data to determine the effectiveness of improvement actions.
  • Apply corrective and preventive actions based on verified findings.
  • Standardize successful solutions and develop follow-up plans to sustain improvements.

Course Outline

Day 1

PDCA Fundamentals and Continuous Improvement Principles

  • The role of PDCA in quality management and operational excellence.
  • Understanding Plan, Do, Check, and Act as an integrated improvement cycle.
  • Continuous improvement principles and their application in daily operations.
  • Identifying process problems, waste, variation, and performance gaps.
  • Defining the current state and establishing baseline measurements.
  • Selecting improvement opportunities according to impact, urgency, and feasibility.
  • Practical Exercise: Analyze a workplace process, identify a performance gap, and prepare an initial problem statement with baseline indicators.
Day 2

Planning Improvement Projects and Analyzing Root Causes

  • Defining project scope, objectives, deliverables, and success criteria.
  • Developing measurable improvement targets and performance indicators.
  • Process mapping and documenting existing workflows.
  • Applying the 5 Whys, cause-and-effect diagrams, and Pareto analysis.
  • Distinguishing root causes from symptoms and contributing factors.
  • Developing action plans, assigning responsibilities, and establishing milestones.
  • Practical Exercise: Prepare a PDCA project plan for a selected operational problem, including root cause analysis, measurable targets, responsibilities, and a timeline.
Day 3

Implementing Solutions and Conducting Pilot Tests

  • Translating improvement plans into practical implementation activities.
  • Selecting solutions based on evidence, feasibility, cost, and expected impact.
  • Designing controlled pilot tests to evaluate proposed changes.
  • Managing resources, stakeholder involvement, and implementation risks.
  • Documenting process changes and communicating responsibilities.
  • Monitoring implementation progress and recording deviations.
  • Practical Exercise: Develop a pilot implementation plan for a proposed improvement, including test conditions, responsibilities, resources, risks, and data collection methods.
Day 4

Checking Results and Taking Corrective Action

  • Comparing actual results with baseline measurements and target performance.
  • Selecting suitable methods for data collection, analysis, and validation.
  • Using performance indicators to evaluate improvement effectiveness.
  • Identifying unintended consequences, residual problems, and performance gaps.
  • Conducting variance analysis and determining the need for corrective action.
  • Deciding whether to adopt, adjust, repeat, or discontinue a proposed solution.
  • Practical Exercise: Analyze pilot project results, compare them with predefined targets, and recommend evidence-based corrective actions.
Day 5

Standardization, Sustainability, and Improvement Project Evaluation

  • Applying the Act stage to standardize successful improvement solutions.
  • Updating standard operating procedures, work instructions, and process documentation.
  • Establishing controls and monitoring routines to maintain achieved results.
  • Transferring improvement practices across relevant teams and departments.
