Course Overview

The Advanced Primavera P6: Resource Loading, Earned Value & Multi-Project Control Training Course equips experienced planners, schedulers, and project control engineers with the advanced skills needed to turn a sound Primavera P6 schedule into a complete project control tool. It concentrates on the work that follows a well-built schedule: loading resources and costs, managing baselines, measuring progress with earned value, and controlling several projects that share resources and report to the same management. The course is designed for participants who already build schedules in P6, so it does not repeat the fundamentals of work breakdown structures, activity logic, the critical path, calendars, and constraints that introductory planning and scheduling courses cover. It starts where those courses end. Participants work with resource and role dictionaries, resource and cost loading, resource curves and leveling, budgets and spending profiles, multiple baselines, progress updating and measurement methods, earned value measures and performance indices, the enterprise project structure in multi-project databases, shared resources across projects, and portfolio views and reports. Particular attention is given to the quality of the data behind control decisions. Participants learn to check a resource-loaded schedule before it is baselined, reconcile the schedule with the cost plan, read earned value results without overstating them, forecast completion dates and estimates at completion, and present results to project managers and sponsors in a form they can act on. The course trains participants in the practical use of the software for project control; it is not a vendor certification program. The course is delivered through hands-on exercises in Primavera P6 on a case project database, resource leveling workshops, earned value calculations, multi-project scenarios, and a final control workshop. Participants leave with a resource-loaded and baselined schedule, an earned value analysis, a multi-project resource view, a set of control reports, and a project control procedure they can adapt to their own organizations.

Learning Objectives

  • Review a P6 schedule for logic, structure, and data quality before resources and costs are loaded.
  • Build resource and role dictionaries, rates, and calendars that reflect how the organization works.
  • Load resources and costs onto activities using units, durations, and curves that match the work.
  • Analyze resource usage profiles and level resources while protecting the critical path.
  • Create budgets and spending profiles and reconcile the schedule with the project cost plan.
  • Establish, maintain, and compare multiple baselines with clear rules for re-baselining.
  • Update progress using suitable progress measurement methods and consistent data dates.
  • Calculate and interpret earned value measures, including schedule and cost performance indices.
  • Forecast completion dates and estimates at completion from earned value and remaining work.
  • Structure multi-project databases using the enterprise project structure, activity codes, and filters.
  • Manage shared resources and priorities across several projects in one portfolio.
  • Produce layouts, reports, and dashboards that suit project managers, sponsors, and clients.
  • Prepare a project control procedure that links scheduling, cost, and progress reporting.

Who Should Attend

This course is designed for planning engineers, schedulers, project control engineers, cost controllers, and project managers who already use Primavera P6 to build and update schedules and now need to apply it to resource, cost, and performance control. It is equally relevant for PMO analysts, contracts and claims specialists who rely on schedule data, and planning leads who review contractor schedules on behalf of owners and consultants. Project directors who receive progress and earned value reports will also benefit. Professionals in construction, engineering, oil and gas, energy, utilities, infrastructure, and government project organizations will find the course directly applicable. Participants should be comfortable creating activities, relationships, and calendars in P6 before attending. It is particularly valuable for planners moving into project control roles, and for organizations that run several projects in a shared P6 database and want consistent resource and performance reporting.

Learning Outcomes

  • By the end of this course, participants will be able to:
  • Assess whether a P6 schedule is ready to carry resources, costs, and a baseline.
  • Set up resource and role dictionaries, rates, and calendars for project control.
  • Load resources and costs onto activities with suitable units, durations, and curves.
  • Level resources in a way that respects priorities and protects the critical path.
  • Reconcile schedule budgets and spending profiles with the project cost plan.
  • Manage multiple baselines and apply clear rules for re-baselining.
  • Update progress with consistent data dates and suitable progress measurement methods.
  • Calculate and explain earned value variances and performance indices.
  • Forecast completion dates and estimates at completion with stated assumptions.
  • Organize multi-project databases with the enterprise project structure and activity codes.
  • Manage shared resources and priorities across several projects.
  • Produce control reports and layouts that support management decisions.

Course Outline

Course Outline:

Day 1

Advanced Schedule Review and Resource Structures

  • Reviewing schedule health: logic, open ends, constraints, and activity durations
  • Enterprise project structure, organizational breakdown structure, and activity codes for control
  • Resource and role dictionaries, units, rates, and resource calendars
  • Global and project settings that affect resource and cost calculations
  • Preparing a schedule for resource and cost loading
  • Practical application: participants review a case schedule and set up its resource structure
Day 2

Resource and Cost Loading, Curves, and Leveling

  • Assigning resources and roles: units, durations, and duration types
  • Resource curves and the distribution of effort over time
  • Expenses, cost accounts, and loading costs onto activities
  • Resource usage profiles, histograms, and over-allocation
  • Resource leveling options, priorities, and their effect on the critical path
  • Practical application: participants load and level resources on the case project
Day 3

Budgets, Baselines, and Progress Updating

  • Budgets, spending profiles, and reconciliation with the cost plan
  • Creating, assigning, and comparing multiple baselines
  • Rules for re-baselining and recording approved changes
  • Data dates, actual dates, remaining durations, and update cycles
  • Progress measurement methods and their effect on earned value
  • Practical application: participants baseline the case project and run two update cycles
Day 4

Earned Value Analysis and Forecasting

  • Planned value, earned value, and actual cost in Primavera P6
  • Schedule and cost variances and performance indices
  • Estimates at completion and to-complete performance
  • Reading earned value trends and understanding their limits
  • Forecasting completion dates from remaining work and logic
  • Practical application: participants prepare an earned value analysis and a completion forecast
Day 5

Multi-Project Control and Reporting

  • Multi-project databases, project portfolios, and shared resources
  • Relationships and priorities between projects
  • Portfolio views, filters, and grouping for management reporting
  • Layouts, reports, and dashboards for different audiences
